Network redesign — restructured line-haul routes and depot catchment areas
A regional distribution operator was facing rising transport costs and uneven depot utilization. Historical network decisions had created overlapping catchment areas and inefficient line-haul routes. We mapped all freight flows, recalculated optimal depot catchments, and designed a new line-haul structure — without adding infrastructure or changing delivery commitments to customers.
Production line throughput — material flow optimization and shift logistics redesign
A manufacturing company was consistently operating a key production line at 70–75% of its installed capacity. The bottleneck was not the machine itself — it was the material supply and shift handover process. Through direct observation and time studies, we identified the root causes and redesigned both the material flow and shift structure.
Urban courier network — capacity management and zone optimization
A city delivery operator was experiencing rising operating costs despite stable parcel volumes. The delivery zones had been defined historically and no longer reflected actual delivery density patterns. Some couriers were consistently overloaded while others had slack. We redesigned the zone structure, rebalanced courier assignments, and introduced capacity management tools.
